Four stages, one transformation

Every forge session follows a deliberate arc. We do not lecture from slides — we build leaders through structured pressure and guided discovery. Here is what each phase looks like from the inside.

Diagnostic heat

Before you arrive, we gather 360-degree feedback from your colleagues and direct reports. On day one, you face that data honestly. No sugar-coating, no hiding behind job titles. This diagnostic phase reveals blind spots that most managers have carried for years without realising. The discomfort is intentional — growth begins at the edge of your comfort zone.

Pressure forging

Over two intensive days, you work through live scenarios drawn from real organisational crises. You negotiate with actors, mediate conflict between team members, and make resource decisions under genuine time pressure. Every exercise is filmed and reviewed. Our facilitators pause the action to highlight micro-behaviours — the glance away during hard conversations, the unconscious interruption pattern, the deflection habits that erode trust.

Reflective cooling

On day three, the pace shifts. You work one-on-one with a senior coach to interpret patterns from the previous days. Together you build a personal leadership blueprint — not a generic action plan, but a specific set of behavioural commitments tied to your actual role. This phase also includes peer-coaching triads where participants practise giving feedback to each other with radical candour.

Field tempering

The session does not end when you leave. Over the following twelve weeks, you receive three virtual coaching check-ins, a peer accountability partnership, and access to our private community of forge alumni. We measure behavioural change through a follow-up 360 at the ninety-day mark. Roughly eight in ten participants show measurable improvement in at least two core leadership competencies.

Workshop formats we offer

Not every organisation needs the same fire. We run three distinct formats, each designed for a different stage of leadership maturity and team size.

The ignition — for emerging leaders

Designed for individual contributors stepping into their first management role. This two-day intensive covers the psychological shift from peer to boss, delegation frameworks, and the art of giving feedback that actually changes behaviour. Groups are capped at twelve to ensure every participant receives direct coaching attention. Ideal for organisations promoting from within who want to avoid the common pitfalls of untrained first-time managers.

The crucible — for senior managers

Our flagship programme for leaders managing other managers. Three days of high-pressure simulation, strategic thinking exercises, and deep personal reflection. Participants leave with a documented leadership blueprint and a ninety-day coaching plan. This format includes the full 360-degree diagnostic and follow-up measurement cycle.

The anvil — intact team sessions

Bring your entire leadership team for a bespoke session built around your organisation's specific challenges. We conduct pre-session interviews with every participant and design scenarios drawn from your real operating context. The anvil format is particularly effective for teams navigating mergers, restructures, or rapid growth where alignment and trust need to be rebuilt quickly.

Virtual forge — remote-friendly option

For distributed teams that cannot travel to Scotland, we offer a condensed virtual forge delivered over four half-days via video conference. While the in-person experience remains our gold standard, the virtual forge retains the diagnostic, pressure and reflection phases in adapted form. Each half-day session runs for three and a half hours with structured breaks, and participants receive a physical workbook shipped to their home address before the programme begins.

Questions we hear often

Our primary venue is a converted stone barn near West Kohlerhampton in the Scottish countryside. The deliberate remoteness removes participants from daily distractions. The venue includes breakout rooms, a large facilitation hall, and on-site accommodation so the group stays together throughout the programme.

Every session has at least two lead facilitators and one support coach. For the crucible format we add a professional actor who plays stakeholder roles in the simulation exercises. Our facilitators average eighteen years of leadership development experience and hold accreditations from recognised coaching bodies.

Pricing depends on the format and group size. The ignition starts at £1,850 per person including accommodation and meals. The crucible runs from £3,200 per person. Anvil and virtual forge sessions are quoted on a bespoke basis after a scoping call. We offer a split-payment option for smaller organisations.

Absolutely. The anvil format is fully bespoke by design, and even the ignition and crucible can be tailored with industry-specific case studies. We have delivered sessions for healthcare trusts, fintech start-ups, engineering firms, and third-sector organisations. During the scoping phase we interview key stakeholders to ensure every scenario feels real to your people.

Traditional classroom training typically shows a knowledge retention rate of around ten percent after ninety days. Our experiential model, combined with follow-up coaching and 360-degree measurement, consistently produces behavioural change visible to the participant's direct reports. We publish anonymised outcome data annually and are happy to share it during a discovery conversation.
